Classification criteria are defined before the evidence is reviewed. This is the single most important design feature. The conclusion cannot be reverse-engineered to fit a preferred outcome. Under scrutiny, there is a documented record showing the rules were set before the results were known. If the analysis could have produced a "stop" finding under the same rules, the "proceed" finding is credible.
The engagement is structured in sequential phases, each with an explicit gate. At any gate, the analytically correct outcome may be to pause or terminate. This isn't a formality - it's load-bearing architecture. A methodology that could have said stop but didn't is fundamentally different from one that was designed to arrive at "go."
No single metric decides the outcome. Classification requires multi-signal convergence across independent evidence pillars. This prevents a single favorable data point from overriding a pattern of concern, a single unfavorable data point from triggering an unnecessarily conservative classification, and cherry-picking - because the convergence rules are pre-committed alongside the thresholds.
Every classification is stress-tested against alternative threshold definitions and relaxed convergence rules. The strongest possible argument for a different classification is built out and either defeated by the evidence or acknowledged as genuine ambiguity. This is what makes the work survive a hostile reader.
Every engagement produces pre-registration statements, evidence registers with source-to-claim linkage, attestation frameworks, and sensitivity analysis documenting every reasonable alternative tested. This documentation package is the structural foundation that makes the classification defensible.
Engagements are modular and gated. Clients authorize one phase at a time. Each phase produces an independent deliverable with a classification and gate decision. No phase assumes the next will be authorized.
The defensibility architecture is method-agnostic. The specific analytical approach is selected based on what the question requires. A single engagement might use media corpus analysis, quantitative benchmarking, event-study modeling, regulatory document review, or competitive structure assessment - or a combination. The architecture doesn't change. What changes is the evidence underneath it.
The lead analyst executes across a broad range of methods - qualitative, quantitative, and mixed. For engagements requiring deep domain-specific expertise, subject matter experts are brought in and work under the same defensibility framework. The architecture is the quality standard regardless of who is doing the underlying analysis.
A principal wants to re-associate with a company, brand, or market after a reputational event. Under what measurable conditions is that defensible, and what would make it indefensible?
A board faces a high-stakes decision under fiduciary scrutiny - reputational, competitive, regulatory, or structural. Can the board demonstrate it relied on a rigorous, independent analytical basis?
Litigation is pending or anticipated. Analysis needs to be structured to survive discovery and deposition - either hardening existing work or building new analysis to that standard from the start.
An organization needs to understand its current exposure - not as a dashboard or sentiment score, but as a structured classification with documented methodology that holds up to stakeholder scrutiny.
After an initial assessment, quarterly or event-triggered reassessment against pre-committed thresholds. Updated classifications rather than subjective status reports.
